Italy Go-to-Market Channels: Direct Sales, Agents or Distributors?

A practical comparison of the main routes to Italian customers and the conditions that make each channel work.

There is no universally best route to Italian customers. Direct sales, agents, distributors, partners, and a hybrid model can all work, but the right choice depends on buying behaviour, deal economics, technical complexity, and the level of control you need.

Direct sales give you the strongest customer feedback and the most control over positioning, pricing, and the relationship. They also require your team to handle prospecting, language, meetings, follow-up, implementation, and local credibility. This is often a good starting point when the segment is narrow and the product requires explanation.

Agents can open doors and support relationships without taking ownership of inventory or the full commercial process. The model needs clear territory, commission rules, lead ownership, responsibilities, and a realistic view of how much attention the agent can give your product.

Distributors can be effective when customers already buy through established channels, especially in industrial and product-led categories. Their reach is valuable only if your offer fits their portfolio and sales team. A large contact list does not automatically mean active demand generation.

Partners and systems integrators may be the better route for products that need implementation, local expertise, or complementary services. The partner should bring a genuine capability or customer access, not simply another layer between you and the market.

Test the channel before granting broad exclusivity. A defined pilot with a limited scope, agreed activities, and a review date creates evidence about commitment and fit. Exclusivity should follow demonstrated performance, not precede it.

Compare channels using more than margin. Include internal time, travel, enablement, support, reporting, customer feedback, speed of learning, and the cost of changing direction. A channel that looks cheap can become expensive if it gives you no visibility into the market.

The practical sequence is to define the target segment, understand how it buys, select one primary route, run a controlled test, and review the evidence. The best channel is the one that produces credible learning and repeatable customer access at an acceptable cost.
